Foundation
What the brand is, who it is for, and the criteria a direction has to meet before it is allowed to be the identity. Written from 00_FOUNDATION/brand-core.md, audience-lens.md and identity-brief.md.
Purpose
Unforged exists because the world rewards distribution over mastery, and the founders find that unjust.
The best at their craft keep losing to someone with a better Instagram. That is the actual problem. We fix it.
The person it happens to is specific. The client is already good: proven craft, real client pressure, weak digital visibility. Influencers say they are good even when they are not; these clients are good and tell nobody. By August 2026 the diagnosis went one level deeper. Execution problems are symptoms; the root cause is missing clarity on brand identity, and that clarity is the real value Unforged sells.
Positioning
For whom
The ideal client is gated by three criteria, not by niche. All three must hit. An awareness gap: a personal brand was never on their radar as a business lever. A capability gap: no team, no time, no desire to learn marketing. And person equals lever: the person is the real driver of the business. If any one fails, they are out. Verticals are go to market, not identity.
Against what
What the client does not need: a branding agency polishing their Instagram, a sales vendor booking calls, a coach teaching them to do it themselves. The competitors are dismissed as just marketing or just coaching, and every tool in the category creates more work for the client.
The one thing
The market facing category is fixed: Personal Brand System. Never Business Growth Partner externally, even though the delivery is broader. The wedge that nobody else combines: done for you, AI native, no coaching, and the client owns the data, the content history and the audience database.
The seven values, and what each one forbids
A value that forbids nothing is a decoration. Each of these is lived on record and each one closes a door.

What Unforged is not
- Not an agency The word never appears in the name or the self description. The service phase is named internally for what it is: validation for the product.
- Not a coach Coaching is a banned product category with no exceptions. Accountability is part of delivery and is called accountability, never support and never coaching.
- Not a course No curriculum, no community, no weekly call promise anywhere on a surface. Selling knowledge as the main thing is a dying business.
- Not a content farm or an influencer play The work develops a personal brand, not an influencer. The target is business growth, not likes and virality.
- Not AI slop AI is the production method and never the look. The differentiator is shooting above average with AI so nobody can tell.
- Not the client's back office Marketing, sales and personal brand are in scope. Booking tools, payments and the client's operations never are.
The audience lens
Two verticals, one buyer stage. The person the identity addresses is at one exact point: best at their craft, invisible, losing to worse practitioners with better distribution.
V1, tattoo artists and creative specialists
Mid career, high trust, five to fifteen years on the machine, real work and real reach, bookings lagging behind the craft. Identity is the category: I am a tattoo artist. Never freelancer, never entrepreneur, never small business owner. They spend freely on craft and travel and slowly on anything labelled business.
V2, tech founders and indie hackers
The technical founder who codes, ships, and does not want a content team. Knows the audience is the moat. Strong taste filter, rejects anything that smells of a personal branding coach. Every V2 claim in the corpus is a hypothesis: the vertical is paused and no founder was interviewed. The identity still has to face this buyer, because the house look is shared.

The identity is a repulsion instrument
Most of the wrong clients describe exactly what the right clients spent years escaping. Naming the anti pattern publicly is a positioning tool, not a risk.
- The price register The identity dresses for the premium band, because below eight thousand dollars the category reads as a commodity. What any single client actually pays is a commercial decision and stays invisible in the identity.
- The structural no coaching display No weekly call promise, no community, no curriculum anywhere on the surface. The absence is the differentiator, not the tone.
- The calm refusal line Rejection happens in the brand's own register. We make artefacts, not templates. Come back when you want a brand system, not a moodboard.

The criteria a direction has to meet
Twenty criteria in the identity brief, each with a test that runs on a rendered page. Nine are gates: fail one and the direction is out, whatever else it scores. The other eleven are weighted, and a challenger may beat the incumbent with a different answer rather than a better one.

The weighted criteria, in order of weight
A first viewport louder than feels safe. Reads above the price line unprompted. One ownable device beyond the logo. One register, so the loudest page and the document page come from the same system. Body reads calm while display shouts. Numeric caps on every loud device. Distinct at thumbnail distance. Grounds inside audience tolerance. The machine is visible on one surface. Materials measured, not faked. One family or few. Carries across web, print and social.
The identity answers all twelve with numbers, and the numbers live in 02_TOKENS/tokens.json. Display sets 136px and poster 200px at 1280. One signal field per viewport at 25 percent of the viewport or less. Body at 17 and 18px on a 26 and 28px line box across a 56 character measure. Two faces of one superfamily, zero monospace.
The tensions the identity has to carry
These are not defects. They are the live wires. A surface that resolves one of them by picking a side is off brand.
- Bold versus controlled The look is loud. The rule system underneath is measured caps and gates. Loudness is engineered, never improvised.
- AI native versus human craft The business model shows the AI. The visual standard hides it.
- Premium versus artist register The artefacts must read expensive while the voice speaks like the client speaks, not like an agency.
- Quiet client, loud engine The client stays humble and protected. The machine behind them is high energy.
- Restraint prices, boldness opens Split by surface, not by era. The marketing surface is loud. The artefact surface, meaning the audit, the brand book and the contract, stays calm, because that is where premium is priced.
Still owed on the direction
The jury attached conditions to the pick that are not closed. A stranger price test before lock. Real client photography before anything external. The ink coverage gate at 18 to 35 percent of the first viewport and the flush fit gate at 96 to 100 percent per line, both built to exit 0. No pilot has reacted on record to any house visual and no V2 founder has been interviewed, so every premium and category read in the record is self judgement.
